I know lots of instructors who are "on staff" at a dive shop but who do not make a penny from gear sales. At Dive N Surf, for example, the majority of instructors are compensated for the classes they sign up to teach, but do not receive any commissions on anything else. While showing a student around the store or rental department definitely may lead to the student buying gear, and that's great for the shop, it is something the instructor does to help orient the student to different kinds of gear, not to line her own pockets. I know this is true for a number of other stores also, from talking to their instructors.
